When organizations approach artificial intelligence primarily through tools, pilots and use cases, they can generate activity without resolving deeper design questions: where human judgment should remain decisive, what roles AI may play, how decision authority and accountability should be assigned, and how the organization itself must change.
The Augmenter Framework is a Human × AI architecture for redesigning leadership, decision-making, work and organizations for the age of artificial intelligence.
Augmented Leadership defines the leadership discipline. The Augmenter Framework provides the broader Human × AI architecture for redesigning leadership, decision-making, work and organizations.
It connects the individual, leadership, team, decision, governance, organizational and technology layers into a single architecture. Technology is necessary, but insufficient. Augmentation emerges when capability, judgment, workflows, decision rights and enterprise systems are deliberately designed to work together.
The Framework is an original architecture being developed, applied and refined through research, executive conversations, organizational work and technology development. It is not presented as a universally validated methodology.
THE ARCHITECTURE
The seven layers connect personal capability, leadership, collective work, decisions, governance, organizational design and enabling technology. They expand the scope of augmentation from the individual to enterprise systems, but they are interdependent rather than a mandatory sequence: organizations may work across several layers at the same time.
THE SEVEN LAYERS
Personal capability: how individuals combine human judgment and AI capability to extend perception, knowledge access, learning, analysis, creativity and execution while remaining accountable for how AI contributes to their work.
Leadership capability: how leaders frame problems, allocate attention, exercise judgment, make decisions and assign authority in Human × AI environments while keeping accountability explicit.
Collective capability: how human roles and AI system roles are deliberately designed across task allocation, collaboration, coordination, knowledge flows and escalation, with team accountability kept explicit.
Decision capability: how Decision Intelligence brings together human judgment and AI-generated intelligence across recommendations, decision rights, authority, execution, escalation, review and accountability.
Governance capability: how decision rights, accountability, human oversight, escalation, transparency, traceability, risk, policy and controls shape responsible augmentation, with auditability where appropriate.
Organizational capability: how structures and operating models are redesigned around Human × AI.
Technology capability: how AI systems, enterprise applications, data, agents, workflows, orchestration and controls form the enabling infrastructure for augmentation at enterprise scale.
AI can contribute intelligence. It cannot absorb organizational accountability.
Who decides when AI can decide?
Augmentation Architecture describes how human judgment, AI capability, workflows, decision rights, governance and enterprise systems are deliberately designed to work together. It is a concept inside The Augmenter Framework—not a separate framework or product.
Human × AI is not a division of labor between people and machines. It is a deliberately designed relationship among human judgment, AI capability and organizational systems.
Its purpose is to turn augmentation intent into explicit organizational choices. It asks which capabilities should be amplified, what roles AI may perform, where human judgment or oversight is required, how learning and escalation work, and how accountability is assigned when outcomes emerge from combined human and AI contributions.
Four supporting concepts help examine and apply the architecture: the Augmentation Maturity Model, Augmented Decision Loop, Human Judgment Layer and Decision Rights. They operate within The Augmenter Framework as supporting instruments and perspectives.
An instrument for assessing the coherence and development of augmentation across the seven architectural layers, including the movement from isolated tool use toward integrated organizational capability.
A structure for connecting perception, interpretation, choice, execution and learning across human and AI contributions.
A cross-cutting perspective that identifies where values, context, legitimacy, responsibility and meaningful human oversight shape the architecture. It operates across all seven architectural layers.
Decision Rights define which people, organizational roles or AI systems may inform, recommend, approve, decide, execute, escalate, override and review. They also make clear which people or roles remain accountable.
THE DESTINATION
An Augmented Organization deliberately combines human judgment, artificial intelligence and organizational systems to increase its collective capacity to perceive, decide, execute and learn.
The Augmenter Framework explains the architecture. AugmenterOS is the technology platform being built to operationalize parts of the Human × AI architecture.
